Agent or Augment?
How to know when to augment your work vs. build an AI agent
I’ve said this a few times now, but I’ll say it again. I was pretty disappointed with agents in 2025.
And not because agents can’t be powerful. They absolutely can be. The disappointment came from expectations vs. reality.
What I learned the hard way is that building a useful agent requires you to think very deeply about the workflow you’re automating. Agents need stability. Clear steps. Predictable inputs and outputs. The tools, APIs, and systems they rely on need to behave consistently.
Humans, on the other hand, are wildly under-credited.
We often say people are “bad at change,” but that’s not actually true. Humans handle edge cases constantly. We adapt in real time. We notice when something feels off. We make judgment calls when information is incomplete or ambiguous.
Agents don’t do that well yet.
Agents think in systems and patterns. When the pattern breaks, so do they.
So the real question isn’t “Should I build an agent?”
It’s “Is this work stable enough to deserve an agent, or flexible enough to stay human?”
When it makes sense to build an agent
Agents shine when the workflow is:
Highly repeatable with minimal variation
Well-defined from start to finish
Dependent on structured data or consistent APIs
Low-judgment and low-context
Costly or annoying for a human to repeat over and over
Great examples:
Daily report generation from the same data sources
Monitoring systems and triggering alerts
Scheduling, routing, or ticket triage
FAQ-style customer support with clear boundaries
Data syncing between systems
If you can clearly diagram the workflow and confidently say, “This rarely changes,” you’re probably in agent territory.
When you should augment instead of automate
Augmentation is often the better choice when work is:
Judgment-heavy or creative
Changing week to week
Full of edge cases
Dependent on human intuition, taste, or strategy
Early-stage and still evolving
Great examples:
Writing, editing, and content creation
Research and sense-making
Strategy development
Problem solving with incomplete information
Decision-making in ambiguous environments
In these cases, AI works best as a co-pilot. It accelerates thinking, helps you explore options, and reduces cognitive load, without locking you into a rigid system that breaks the moment reality shifts.
The mistake I see most people make
People jump to agents too early.
They try to automate workflows they don’t fully understand yet, and then blame the agent when it fails. In reality, the workflow itself hasn’t stabilized. Humans are still figuring it out. That’s a sign to augment first, not automate.
My general rule of thumb:
If a human still has to constantly intervene or “fix” it, you’re not ready for an agent.
A fun (and impractical) agent I built anyway
That said, sometimes you build an agent just because it’s fun.
My husband asks me the same question almost daily:
“What’s the weather and what should I wear?”
So I built an agent for it.
Is it mission-critical? No.
Is it wildly impractical? Probably.
Did I have a blast building it? Absolutely.

Agents are powerful, but augmentation is often the smarter first step. Let humans do what we’re good at, adaptability, judgment, creativity. Then bring in agents when the work is ready to be systematized.
